What actually drives painting cost?

Four things, in rough order of how much they move the total: the coated area, the number of coats, the condition of the surface before you start, and how hard the surface is to reach.

Notice what is not on that list. The price of the paint barely registers. This is a labour trade with a material line attached, and estimates go wrong on hours far more often than on material.

The reason coated area leads the list is that it is routinely underestimated by a factor rather than a percentage. A partition has two faces. Soffits, bulkheads, window returns, and the inside faces of closets and shafts all take coating, and none of them are visible on a floor plate. Then the finish schedule multiplies whatever you measured by the number of coats. Get that chain wrong at the start and nothing downstream can rescue the estimate.

How do you measure the surface area?

Take off substrate by type, because the substrate decides both the preparation and the production rate. Gypsum board, masonry, concrete, metal and wood are separate lines and cannot be added together.

The sequence that holds up:

  1. Measure each substrate area from the drawings, by type, as a quantity takeoff rather than a rule of thumb.
  2. Apply your opening rule consistently, and write it into the proposal so it survives a leveling call.
  3. Multiply by the coats in the finish schedule. Primer counts. Block filler on masonry counts, and it is a real line.
  4. Keep trim, doors and frames out of the square-foot system. Base, casing and handrail price per linear foot; doors and frames price each, because a door coated on two faces with its frame is a unit of work rather than an area.

Here is the chain on a worked example. Take a 12,000 square foot office floor plate with 1,400 linear feet of new partition at 9 feet high, specified as one primer plus two finish coats on gypsum board.

Wall area, one side: 1,400 lf x 9 ft = 12,600 sf

Both faces: 12,600 x 2 = 25,200 sf

Less openings at 8 percent: 25,200 x 0.92 = 23,184 sf, carried as 23,200 sf

Coated area at three coats: 23,200 x 3 = 69,600 sf

The floor plate is 12,000 square feet and the coating work is 69,600 square feet, a factor of nearly six. Anyone pricing that from a per-square-foot-of-floor figure is not in the same conversation.

How do coats and production rates become hours?

Once you have coated area, labour is a division problem:

Coated area / production rate (sf per hour) = labour hours

On the example above, at an illustrative 200 square feet per hour:

69,600 / 200 = 348 hours

Then multiply hours by your burdened crew rate to get the labour cost.

Two warnings about that 200. It is illustrative, and it is the single most important number in the estimate. Production rates move with method and substrate in ways that interact. Spray is dramatically faster across open, unobstructed area, which is why it is the default on an empty shell. In an occupied or partly finished space, the masking needed to spray safely can consume the entire advantage and rolling wins. Cut-in work, the brushed edge where a wall meets a ceiling, a frame or a different colour, is the slowest work per foot on the job, and a plan full of small rooms and colour changes has far more of it than its square footage suggests.

Keep your rates separated by substrate, by method, and by whether the space was occupied. A blended average across all three is wrong for every job it touches.

What goes into labour burden?

The wage is not the cost. A burdened rate adds payroll taxes, workers' compensation, general liability, any benefits, and non-productive time such as travel, setup, breakdown and daily clean-down.

Two habits separate estimators who hold margin from those who do not. The first is applying burden to every labour hour rather than to some of them. The second is treating supervision, mobilisation and final clean as their own lines instead of hoping the production rate quietly absorbed them, which it did not.

How do you price material and waste?

Material is the smaller half, but it is not zero and the waste factor is where it drifts.

Price the specified product rather than a substitute, because a specification that names a product line has usually named it for a reason, and a high-performance coating costs a multiple of a standard architectural one. Then add a waste factor derived from the gap between what you took off and what you actually bought on finished jobs, kept by job type. Small cut-up spaces waste more than open floor plates. Spray wastes more than rolling.

Do not adopt anybody else's single percentage, including ours. A factor you cannot explain is a factor you cannot defend.

What do prep, access and height add?

These three are where painting estimates are won and lost, and none of them are proportional to the coated area.

Preparation is the largest single source of variance. New construction prep is broadly predictable: patch, sand, caulk, spot-prime. Existing construction is not. Peeling, chalking, previously applied incompatible coatings, grease in a kitchen, efflorescence on masonry and water damage are discovered rather than drawn, and each one converts a coating line into a remediation line.

If you cannot inspect the surfaces before bidding, that is not a number to guess. It belongs in the proposal as a stated allowance with a defined scope, or as an explicit exclusion carrying a unit price so the buyer can choose to add it. An exclusion written as an item survives normalisation. A silence gets filled in against you.

Access scales with the building rather than the paint. Below roughly eight to ten feet a crew works off the floor and ladders. Above that you are pricing lifts or scaffold, and productivity drops at the same moment the equipment cost appears. Atriums, stairwells and exposed structure at deck height are access problems that happen to involve coating.

Protection is its own scope in an occupied space: masking, floor and furniture protection, containment, and restricted hours. On repaint work inside a live building this frequently exceeds the coating labour itself.

How do you estimate interior painting costs?

Interior repaint work uses the same measurement and carries different risk, which is why estimating interior painting costs is usually treated as its own exercise rather than as new construction with a different colour.

The measurement is unchanged: substrate by type, both faces, times coats, trim and doors priced separately. What changes is everything around it. You are pricing existing condition you have to go and look at, protection of finishes that are staying, working hours you do not control, and cut-in against trim, casework and flooring that is already installed and cannot be replaced if you damage it.

Where do painting estimates most often go wrong?

Five failures, in order of how often they show up:

  • Coats were never applied. The area is right and the estimate is a third of what it should be.
  • One face was measured. A partition painted through is double the area of a partition drawn on a plan.
  • A blended production rate. One rate covering spray and brush, open floor and cut-up rooms, empty and occupied. It is wrong in both directions at once.
  • Prep assumed rather than seen. The single most expensive assumption on any repaint.
  • Access priced as an afterthought. Lifts, scaffold and restricted hours added at the end, if at all.

There is a sixth, and it is structural rather than arithmetic: the estimate lives in a spreadsheet that nobody else can follow. Estimators commonly build a painting company estimating spreadsheet over years, and it works right up until someone questions a quantity in a leveling call and the only answer available is "that is what the sheet says." A number you cannot trace to a sheet in the drawing set is a number you cannot defend, however carefully the formula was built.

  1. The price, with the coated quantity and the scope sections it covers.
  2. Inclusions, as a list of items.
  3. Exclusions, as a list of items, never as a paragraph.
  4. Clarifications: your opening rule, the coats you priced, prep assumptions, access assumptions, and working hours.
  5. Unit prices for the likely additions, so a change becomes an option the buyer can choose rather than an argument you have later.

Is painting estimated from floor area or from wall area?+

From coated surface area, which is neither. You measure the surface that receives coating: both faces of each partition, soffits, returns, exposed structure where it is scheduled to be painted, and trim as a separate linear item. Floor area is only a concept-stage sanity check, and on a partition-heavy fit-out the coated area can be several times the floor area.

How do coats change the estimate?+

They multiply it. A finish schedule calling for one primer plus two finish coats means three passes over the same surface, so 20,000 square feet of substrate becomes 60,000 square feet of coating work. Coats are the single most common reason a painting estimate comes in low: the area was measured correctly once and never multiplied by the schedule.

How do you turn painted area into labour hours?+

Divide the coated area by a production rate expressed in square feet per hour for that substrate and method, then multiply the hours by your burdened crew rate. Do you deduct door and window openings when measuring paint?+

Practice varies, and stating your rule matters more than which rule you pick. Many estimators do not deduct small openings, on the basis that the extra cut-in work around each one offsets the field area saved. Others deduct anything above a stated size. Either is defensible when a general contractor normalises the bids; being unable to say which you used is not.
