What is VRF system in construction?
A VRF system (variable refrigerant flow) in construction is a heat pump HVAC system that links one or more outdoor units to many indoor fan coil units through a network of refrigerant piping, modulating refrigerant flow to each zone instead of pushing all the air through central ductwork. Heat recovery versions add branch controllers so some zones can heat while others cool at the same time. For an estimator, a VRF job is a component count cascade: every indoor unit pulls a line set, a condensate drain, and a controller in behind it.

Book a walkthroughVRF systems show up across US commercial work in offices, hotels, schools, and medical office buildings, and they live in Division 23 with the rest of the mechanical scope. The documents to read are the equipment schedules (outdoor units, indoor units, and branch controllers or branch selector boxes), the refrigerant piping schematic, and the controls riser, because the floor plan alone badly understates the scope. The piping design usually comes from the manufacturer's selection software, which sets pipe sizes that change at every branch fitting, and most manufacturers require startup and commissioning by certified technicians. The estimating trap is the cascade: a 24 indoor unit job is not 24 pieces of equipment, it is 24 line set runs, 24 condensate terminations (some with pumps), 24 zone controllers, a handful of branch controllers, central controls, and a calculated refrigerant charge on top of the boxes themselves. New estimators count the indoor units, miss the branch controllers entirely on heat recovery systems, and lose the controls and commissioning money.
VRF equipment is counted each (ea) straight off the schedules: outdoor units by capacity, indoor units by style (ducted, cassette, wall mounted), and branch controllers by port count. Refrigerant piping is taken off in linear feet by diameter from the manufacturer's piping diagram, with sizes stepping down after each branch, plus lf of insulation on the lines. Condensate piping runs in lf, with condensate pumps counted ea wherever gravity cannot drain. Controls are counted ea: one zone controller per indoor unit plus the central controller and any building management gateway. The dominant cost driver is the indoor unit count, because every downstream quantity scales from it; ceiling type and working height drive the labor side.
Worked example
Run the cascade on an illustrative office floor plate served by heat recovery VRF: 2 outdoor units, 4 branch controllers, and 24 indoor units. Equipment, at illustrative installed prices: 2 x $26,000 = $52,000 for outdoor units, 4 x $4,200 = $16,800 for branch controllers, and 24 x $3,000 = $72,000 for indoor units. Refrigerant piping: the runs average 45 lf per indoor unit, so 24 x 45 = 1,080 lf, priced at $18 per lf installed with insulation = $19,440. Controls: 24 zone controllers x $350 = $8,400 plus a $2,400 central controller = $10,800. The system totals $52,000 + $16,800 + $72,000 + $19,440 + $10,800 = $171,040. Notice the shape of the number: the indoor units visible on the floor plan come to $72,000, less than half of what the system actually costs.

What is the difference between heat pump and heat recovery VRF?+
A heat pump VRF system puts every connected zone in the same mode, all heating or all cooling at once, which suits open plans with uniform loads. A heat recovery system adds branch controllers (some manufacturers use branch selector boxes and an extra pipe) so one zone can reject heat that another zone absorbs, heating and cooling simultaneously. Heat recovery costs more in equipment and piping, and the branch controllers are the component estimators most often miss.
Does a VRF system need ductwork?+
Far less than a conventional system, which is much of its appeal in renovations. Wall mounted and cassette indoor units need no duct at all, while ducted indoor units serve short local runs rather than a building-wide trunk system. The project still needs outside air from a dedicated outdoor air system on most commercial work, plus condensate drains at every indoor unit, so the sheet metal scope shrinks but never reaches zero.
What do estimators most often miss on VRF takeoffs?+
Branch controllers on heat recovery jobs, condensate pumps at indoor units that cannot gravity drain, the zone and central controls package, and the refrigerant charge calculation, which on a large system is a real cost line of its own. Manufacturer required startup and commissioning by certified technicians also carries hours a conventional split system bid would not. Pipe sizes change at every branch, so a single average lf price needs a sanity check against the piping diagram.
